Initially we were asked to help the site team manage the installation of the site offices at the Dartford Crossing compound.

On completion we were offered the chance to manage the replacement of the Kent and Essex EMR Joints on the approach to the West Tunnel. This required closing the West Tunnel and a working window of a few hours each night so a strict time management schedule for every single shift had to be devised before the programme could be accepted by the client.

We broke each shift into 10-minute sections and from there we engaged the civils and resurfacing contractors to build a full programme the client could approve and pass on for acceptance by National Highways. We operated two teams – the night team managed the works and drove the contractors to hit the targets required to push the programme along. Meanwhile our team on days were ensuring the supply chain and contractors were preparing for the next night’s work and keeping the delivery of materials, plant and equipment to time.

This two-team approach reduced the programme from three weeks to two and secured us another project removing the secondary tunnel lining.

Starting after the EMR Joint replacement scheme had finished. This project saw removal of the secondary tunnel lining panels for repair and replacing the old steel framework supporting the panels with new. The problem? Suspected asbestos. Then another contractor needing access. The first thing was to survey the length of the tunnel and note down every panel to be replaced. We took the data and drafted a schematic of the tunnel in Excel – the squares represented the panels, the gridlines the steel work – for everyone to follow.

Working with a specialist asbestos removal contractor, and a specialist fabricator we built a programme of works specific to the requirements of the client and National Highways. We implemented safe systems of work and exclusion zones, and then got told we would be working with a third party in the tunnel at the same time – so we treated all the works as part of one larger project and managed their works too. Once again, we had two teams – the night team managing and driving the works on site while the day team managed the removal and repair of the lining panels and the delivery of the new steel framework.

During the project the client extended the scope of works to include additional items which we were happy to manage for them. Even with these additional works the scheme finished with one-week float.
